Stop Asking “Did It Pass?

Last week your AI agent passed every safety test.

Here is why that might mean nothing.

AI agents are not like normal software. Give them the same input twice and you can get two different behaviors. A weak spot that shows up only once in ten tries will pass most single tests without anyone noticing.

That is the first problem with testing agents by hand. One clean result feels like proof. It is really just one roll of the dice.

The second problem is sneakier.

Most testers judge an agent by its reply. If it says the right thing, it passes. But agents don’t just talk. They act. They send emails, call APIs, update records and move money.

And sometimes the words and the actions don’t match. An agent can politely refuse a risky request in its reply while its tool calls quietly do the exact thing it refused.

So three habits make a big difference:

Run every attack many times, not once.
Judge what the agent did, not what it said.
Save every failure as a test that runs on every release.

None of this needs a big security team. It needs a shift in mindset. Stop asking “did it pass?” and start asking “how often does it fail, and what did it actually do?”

Manual testing tells you how your agent behaved on one afternoon. Automated red teaming tells you how it behaves every time.

How does your team test agents today? By hand, automated or not yet?
